Most software vendor evaluations fail before the first demo. The requirements document is vague, the selection committee hasn't agreed on what matters, and whoever schedules the demos hasn't told the vendors what to show. Three weeks later, everyone has seen the same polished presentation, nobody agrees on what they saw, and the process restarts.
This is a process problem, not a vendor problem. Good vendors can look identical in a poorly structured evaluation. Bad vendors can look impressive in one. The framework you use before you talk to anyone determines whether the evaluation ends in a decision or a stalemate.
The good news is that vendor evaluations don't need to be long. A disciplined six-week process with clear criteria at each stage produces better decisions than an open-ended twelve-week one. The difference is knowing what you're deciding and when.
Start With Requirements, Not Vendor Lists
The instinct is to start by researching vendors. That's backwards. If you don't know exactly what you need, any vendor will seem capable of providing it, and you'll spend weeks in demos that could have been ruled out in the first hour.
Requirements for a vendor evaluation fall into two categories: functional and operational.
Functional requirements are what the software needs to do. Be specific. "Manage inventory" is not a requirement. "Track inventory across three warehouse locations with real-time stock updates and a reorder trigger at configurable thresholds" is a requirement. The specificity is what lets you evaluate vendors honestly.
Operational requirements cover how the software fits into your existing environment. What integrations are non-negotiable? What are your data residency constraints? Does the vendor need to support a specific authentication method? What uptime or support response SLA is the floor?
Write these down as a single document before any vendor contact. The document doesn't need to be exhaustive, but it should include a clear distinction between must-haves and nice-to-haves. Nice-to-haves are fine to track, but they should never break a deal that meets all the must-haves.

Getting to Three Vendors
A long list of twenty vendors is not a useful starting point. It feels thorough, but it creates decision paralysis and rewards the vendors with the best marketing rather than the best product fit.
The practical approach is a two-stage cut. The first cut is a desk review: does this vendor appear to meet your must-have requirements based on their public documentation, pricing model, and customer base? You're not confirming anything, just eliminating obvious mismatches. A vendor with a minimum contract size ten times your budget is out. A vendor that explicitly doesn't support your required integration is out.
After the desk review, you should have five to eight vendors. The second cut is a lightweight screening call -- thirty minutes maximum, focused entirely on your top three must-haves. Ask each vendor directly: "We require X. Walk me through how you handle that." If they can't answer clearly, they're out. This call is not a demo; don't let them turn it into one.
After these two stages, you should have three to four vendors for a real evaluation. More than four and the process slows down without improving the outcome.
When building your initial list, Gartner and G2 are useful for market maps in established software categories. For newer tools or niche enterprise software, asking peers in your industry for what they use and what they've rejected is more reliable than analyst reports.
What to Actually Evaluate in a Demo
Most vendor demos are presentations. The vendor controls the script, shows the best-case workflow, and skips the edge cases. This is predictable and not the vendor's fault -- you asked for a demo, not a test.

Change the format. Before scheduling demos, send each vendor a structured scenario document with three to five specific use cases. Ask them to demonstrate exactly those cases in order, using data that resembles your actual data. For each scenario, you're looking for:
- Does the system handle the edge case, or does it require a workaround?
- How many clicks does the workflow take compared to what your team does today?
- What happens when something goes wrong? Can you undo it? Is there an audit log?
Score each vendor on the same rubric for each scenario. The rubric doesn't need to be complicated: 1 for missing the requirement, 2 for a workaround, 3 for a native solution. Sum the scores. The numbers won't make the decision for you, but they give everyone a common language for a disagreement.
One question worth asking in every demo: "What do your customers most commonly complain about?" Vendors who answer honestly tend to be more trustworthy partners. Vendors who answer with "nothing major" are probably hiding something.

Scoring Without Lying to Yourself
Weighted scoring models are a useful tool and a common trap. The trap is choosing weights after the demos to justify a vendor you've already decided on. If your scoring model gets reweighted to make the winner come out ahead, the model isn't helping you decide -- it's rationalizing a gut call.
Set your weights before the demos, in the same session where you write your requirements. Weight must-haves at 3x the value of nice-to-haves. Weight operational requirements based on the cost of a failure: an integration that breaks your billing is more important than one that breaks a convenience feature.
Once weights are locked, don't change them. If a vendor comes out behind on the rubric but the committee prefers them, that's worth discussing openly -- but the discussion should be about why the rubric is wrong, not about how to adjust it.
Also score the vendor relationship, not just the product. Key questions: How long did it take to get a straight answer to a technical question during the evaluation? Did the account executive try to close you before you were ready? Did the legal team make reasonable edits to the contract, or did every change require approval from five people? These are signals about what the relationship will be like at renewal time.
Aligning Stakeholders Before You Decide
A vendor evaluation that ends in a split committee is a failed evaluation. The split usually means the requirements weren't agreed on at the start, or that different stakeholders are optimizing for different things.
The way to avoid this is to get stakeholders to agree on the requirements document before the evaluation starts. Not on the vendors. Not on the outcome. Just on the requirements. If the head of operations and the head of IT can't agree on what the software needs to do, that conversation needs to happen before you waste six weeks in demos.
During the evaluation, include one representative from each affected team in the scoring. Keep the group small -- three to five people. Large evaluation committees create political dynamics that override the data.

Making the Decision Official
Once you have a recommended vendor, write a one-page summary of the decision: which vendor, which requirements they meet, which trade-offs you're accepting, and what success looks like at 90 days. This document serves two purposes. First, it forces clarity before commitment. If you can't write the summary clearly, the decision isn't clear yet. Second, it gives you something to evaluate against during onboarding.
Get explicit sign-off from the decision-makers before contract negotiation starts. Verbal agreement during the debrief is not enough. People revise their opinions when the contract arrives and the cost becomes concrete.
